Regional data silos are copies of the same customer and market facts sitting in different places with different names. Citi Global Wealth spent about 18 months moving those facts off five regional datacentres onto one cloud platform, and Computer Weekly reported on 8 September 2026 that reporting times fell from weeks to days. The lesson for a smaller team is the same: pick one copy, one taxonomy, then let every region read it.
What Citi actually changed
According to that Computer Weekly account, the wealth arm had been running Teradata, SAS, Hadoop and Oracle. Leadership said AI use was not serious until the data sat in one place. They chose a stack, then an architecture, then governance around both. Snowflake and AWS were in the mix. A starting rule was to avoid duplicating data: store once, globally, and let every use case draw on the same copy.
That rule is the whole project. Copies are how three dashboards disagree. If each region keeps a private warehouse “just in case,” you have not consolidated. You have added a sixth silo with better branding.
Medallion as a discipline, not a sticker
Citi’s architecture uses bronze, silver, and gold. Bronze holds a model per source system. Silver unifies them under a common taxonomy, which Citi calls its unified data model. Gold holds models built for specific uses when data is sent to users and systems. The silver layer is described as the most critical. Common definitions were not left to technologists alone. Business stakeholders sat in while the taxonomy was written.
If your “lakehouse” cleans in bronze, serves dashboards from silver, and patches quality in gold, you have the names without the discipline. Microsoft’s Fabric Data Warehouse blog on 3 September 2026 said the same failure mode in plainer language: bronze starts cleaning, silver starts serving dashboards, gold starts compensating for upstream quality.
What a team of five can copy
You cannot replay an 18-month bank programme. You can copy the sequence. List the regional or departmental copies of each important entity. Pick one physical store. Write a one-page taxonomy for customer, product, and calendar. Put business owners’ names on those definitions. Refuse new dashboards that bypass silver.
Do not wait for a perfect cloud migration to start the taxonomy. Citi did architecture and governance with the move, not after it. A smaller firm can do the taxonomy first and move copies later.
Field notes on unifying data, governance and getting analytics teams to one source of truth.
Every Monday, five minutes.
Cost is a reason, not the only one
Google Cloud’s 18 September 2026 lakehouse post on cross-cloud caching exists because movement is expensive. If you still dump entire regional extracts every night, you will pay for silos twice: once in storage, once in transfer. Consolidation is also a freshness project. Weeks-to-days reporting is what Citi claimed. Your version might be Friday-to-Monday. Still worth it if the CEO currently waits on email attachments.
Fivetran and dbt merged in late 2025. That does not decide your architecture. It is a reminder that ingestion and transform vendors will keep combining. The taxonomy still has to live where you can export it. Vendor conversational BI on a messy warehouse will still lie.
What not to copy blindly
Do not lift a global bank’s stack into a five-person company. Do not freeze regions out of writing local corrections; give them a path into silver with a contract. Do not call a second warehouse “gold” because the first one is untrusted. That is a silo with a medal.
Pipeline maintenance already eats engineering time in most surveys of analytics teams. Adding regional special cases without a unified model makes that worse. Consolidation is how you reduce the number of pipelines that can break independently.
Frequently asked questions
What is a regional data silo?
A complete copy of core facts in a geography or business unit, with local names and local refresh, so group reports cannot agree.
What did Citi Global Wealth do?
Computer Weekly reported in September 2026 that it spent 18 months moving client and market data off five regional datacentres onto one cloud platform, cutting reporting from weeks to days.
Why is the silver layer the source of truth?
Because that is where names are unified. Bronze is still source-shaped. Gold is still use-case-shaped. Silver is the shared language.
Can a small team do this without a bank budget?
Yes, at smaller grain. One store, one taxonomy, named owners, and a ban on private extracts for executive dashboards.
Should we buy a lakehouse to kill silos?
Not first. Silos are copies and names. A new platform that ingests five ungoverned extracts is a prettier silo.
When is a local copy still allowed?
For latency or regulation, with a documented subset and a clock that cannot drift from silver. Not as a second customer master.
